TOPIC: Transition from the Sage on the Stage to the Guide on the Side: Empower Your Teams
by Harnessing Fluid and Crystallized Intelligence
SUMMARY: When an expert steps into a management role, they face a choice: remain the Sage
on the Stage—drawing on fluid intelligence to solve novel problems—or evolve into the Guide
on the Side—leveraging crystallized intelligence, the deep well of wisdom and knowledge built
over time. Early in your career, your fluid intelligence shines as you tackle fresh challenges
head-on, relish the spotlight, and drive projects with technical expertise.
As you mature professionally, your crystallized intelligence grows: years of experience give you
perspective, judgment, and insights that strengthen with age. Leaning too heavily on fluid,
“answer-giving” behaviors can inadvertently stifle your team’s growth, leaving members
demoralized and dependent.
By shifting into the Guide role, you step back from day-to-day problem-solving and instead
foster autonomy. You trust your team’s subject-matter experts, draw on your broad
understanding of strategy and culture, and coach individuals to apply their own strengths. This
empowers your people to solve challenges innovatively while you offer seasoned guidance,
feedback, and encouragement.
LEARNING OBJECTIVES:
• Identify the distinct behaviors, mindsets, and intelligence strengths of the Sage on the
Stage versus the Guide on the Side.
• Develop strategies to tap fluid intelligence when pioneering new solutions and
crystallized intelligence when mentoring for lasting impact.
• Determine the optimal timing and signals for switching between Sage and Guide roles to
maximize team productivity and motivation.
